There are only two safe windows in an Indian academic year: immediately after admissions close, and immediately after the annual examinations and results. The unsafe windows are admission season, when the office cannot absorb any additional load, and the weeks before examinations, when a report-card problem becomes an emergency. Decide the window first and work backwards; if the window is missed, wait rather than compressing.

Week by week

  • Weeks 1–2: Name an internal owner. Freeze scope. Configure academic structure, fee heads and concession rules. Collect your report-card and receipt formats.

Train by role and train twice: once before parallel running and once during it, when people have real questions. Record the sessions so new staff can be onboarded without repeating them. Identify one power user per department who becomes the first line of support — this reduces vendor tickets more than any other single measure. Parent rollout
